Producing video regularly is not a scaling problem, it is a design problem. Everything decided once — formats, roles, templates — stops being decided every single time.

Teams that produce video occasionally rebuild the whole process each time: what is this, who approves it, which font, where do the files go, who uploads. That rebuild costs more than the production itself and it is invisible in any budget. A pipeline replaces those recurring decisions with defaults. Three or four defined formats with fixed lengths and a fixed look, a named owner per stage, templates for titles and end cards, one place where ideas queue, and one approval path. What remains variable is the content, which is exactly where the effort belongs.

Step by step

This order gets you there fastest:

  1. Start from the goals, not the channels. Two or three business questions the video should answer determine which formats are worth building; channels are a distribution detail after that.
  2. Define each format as a small specification: purpose, length, structure, look, effort in days, and the one metric it is judged by. A format without a spec becomes a negotiation every time.
  3. Map the stages from idea to publication and give each one an owning role and a definition of done. Most delays happen between stages, where nobody believes it is their turn.
  4. Build the template layer: title design, end card, subtitle style, folder structure, file naming and a project template in the edit software. This is the part that compounds.
  5. Set up one visible backlog with a fixed intake. Anyone can propose, one role prioritises, and nothing enters production without a named goal and a target publication date.
  6. Shorten the approval path deliberately. One content approver, one brand or legal check where genuinely required, and a stated deadline after which silence counts as agreement.
  7. Batch what can be batched. Filming four episodes in one prepared day costs far less per film than four separate days, and the setup work is done once instead of four times.
  8. Review the system quarterly rather than continuously: which formats earned their effort, which stage keeps blocking, and which template is being worked around instead of used.

What most often goes wrong in practice:

  • Designing eight formats and having capacity for two
  • Assigning stages to specific people, so the pipeline stops when one of them is on holiday
  • Treating every video as a bespoke project and rediscovering the same decisions monthly
